Challenge / Situation

A vendor of IT and cybersecurity solutions had built a strong and loyal customer base and was regarded within a relatively small circle as a technically knowledgeable and reliable supplier. The product performed well and consistently, yet business growth had stagnated for several years.

The root cause went beyond the product itself. The company was trying to serve too many different target audiences at the same time, resulting in messaging that lacked focus for all of them. Internally, there was also no shared understanding of why customers and partners actually chose the company. Management assumed that specific product features were the deciding factor, but in reality deals increasingly seemed to be won or lost primarily on price.

The underlying issue was that the company had originally been built on the founders’ personal reputation. While this had worked well in the early years, it proved to be an unsustainable foundation for long-term growth. The shareholders recognised that a clear, evidence-based market positioning was needed to regain momentum—and turned to MiM for support.

MiM’s Approach

Positioning challenges are notoriously difficult to solve from within. Organisations that are deeply immersed in day-to-day operations often lose sight of what truly differentiates them. MiM therefore deliberately chose an approach that starts with the customer rather than the company’s internal perception of itself.

At the heart of the project was a series of ten in-depth interviews with both customers and partners. A number of former customers were intentionally included as well, as they were uniquely positioned to explain why the relationship had ended. Insights like these are invaluable when refining a value proposition. This qualitative research formed the foundation for the next steps: analysing the company’s current market perception, assessing the competitive landscape (including alternatives beyond direct competitors), and developing a deep understanding of the actual problems customers were trying to solve.

The next step was to identify the areas in which the company could demonstrably—not merely theoretically—outperform the competition. These strengths were then mapped against market demand and customer preferences to identify the sweet spot: the point where market demand, customer value and the company’s unique capabilities intersect.

One insight stood out from the interviews and had previously received far too little attention: data sovereignty proved to be a decisive factor for both customers and partners. Since the majority of competitors were non-European vendors, this represented a genuine and highly differentiated competitive advantage. Data sovereignty was therefore given a central role in the company’s positioning and translated into concrete messaging for the website, sales presentations and customer success stories.

The New Situation & Benefits for the Vendor

With a clearly defined positioning in place, the company was finally able to articulate with confidence why customers and partners should choose them—instead of relying on the founders’ reputation or competing primarily on price.

Positioning itself as a European alternative with strong data sovereignty became a distinctive and defensible differentiator in a market dominated by non-European competitors. This message was consistently reflected across all marketing and sales communications.

Because the new value proposition was based on market research rather than internal assumptions, the company was also able to make more deliberate choices about which customer segments to focus on, tailoring its messaging to resonate with each audience instead of relying on one generic story for everyone.

The result was a positioning that no longer depended on the people leading the company, but on demonstrable, scalable competitive strengths—a solid foundation that enabled the business to break through years of stagnation and return to sustainable growth.
